Overview
Luxin HQ is the system I run Luxin from. A written constitution sets what agents may do on their own, what waits for my approval and what is forbidden. An Obsidian vault is the memory. A Mac mini runs the scheduled jobs. Agents read my mail, file my meetings, draft every reply and proposal, and queue them for one tap. It is also the demo in every sales meeting.
The problem
One founder, no assistant, every lead and client in a different thread. Proposals, follow-ups and meeting notes lived in chats and in my head. And the real risk with agents is the one every owner names first: something sends that nobody approved.
Process
- 01
Wrote the constitution: three autonomy tiers, hard gates on anything a client could see, and an absolute list of what no agent may ever do
- 02
Built the vault as the brain: one file per person, lead, project and meeting, linked, so an agent loads only what a task needs
- 03
Moved the running machine to a Mac mini: 25 scheduled jobs, a Telegram rail for the phone, an intake pipeline that distilled 7,000+ notes, files and sessions into the vault
- 04
Put a send gate in front of every outbound tool: client-facing output stays a draft until I approve it in chat or by PIN from my own phone
- 05
Added a development workspace: a spec I approve, Opus workers two at a time, a fresh-context verifier, an observe window, then my flip to live
- 06
Shipped six systems through it in October: a CRM, a content board, a proposal-page generator, a video intake, a reel editor and a job-application pipeline
Solution
A constitution, a vault and a machine. Agents handle the repeating work and stop at the line a person should cross. Every action is a git commit with a readable diff, so anything can be read back and reverted.
Results
3,600+ commits since July 2026. 25 scheduled jobs on the mini. 50+ morning briefs and 35+ meetings filed from transcripts. Nothing has reached a client without my approval. The same pattern is now what Luxin sells, scaled down to one task at a time.
